What we did
We defined and implemented a turnaround plan combining strict cost control, process optimization and a review of the manufacturing set-up. In the next phase, the focus shifted to commercial discipline, process streamlining and execution of priority improvement initiatives.
Outcome
The business improved profitability early in the turnaround, exceeded the EBITDA margin target, reaching break-even in the first year. The company emerged with stronger commerical and cost discipline and streamlined processes.
Functional set-up for a greenfield operation in South East Europe
A Swiss listed Group was establishing a new local subsidiary in South East Europe and needed a reliable operating backbone from day one. The challenge was to build core functions quickly while ensuring alignment with group standards, local regulatory requirements and future reporting needs.

Our role
We supported the set-up of finance, HR and IT for the new entity and acted in an interim finance leadership capacity. This included investment controlling, local functional build-up, governance routines and preparation for reporting in line with group and market requirements.
Outcome
Within the first six months, the local entity built the functional foundation required for scale, hired around 110 employees and was ready for consolidated reporting. The business gained the structure and control needed for a stable ramp-up.
Commercial negotiation and ramp-up readiness for a major new account
A manufacturing company had the opportunity to win a strategically important long-term account. The opportunity promised attractive volume, but also required substantial capital expenditure, operational adjustments and new hires to deliver reliably.

MTM led the negotiation process for the long-term commercial agreement and translated the contract into an executable operating set-up. This included assessing investment needs, preparing production readiness, supporting product adjustments and helping define the organizational implications of the ramp-up.

The client secured a major new account under a robust long-term agreement, with volume committments for customer, and created a clearer path to deliver on both quality and volume requirements.
Acquisition execution and post-merger integration support across multiple transaction settings
MTM has supported several clients in acquisition and post-merger integration settings where success depended not only on getting the transaction done, but on preparing the business to execute effectively after closing. While the contexts differed, the underlying challenge was similar: translating deal ambition into a practical and controlled integration path.

Complex deal structuring involving another shareholder, supplier and real-estate components
A company needed to acquire the remaining shares from a minority shareholder who also played a critical role in the operating model as the main supplier and owner of the manufacturing site. The situation required a deal structure that would address ownership, supply continuity and real-estate control in one coherent transaction.

MTM led structuring and negotiating the transaction. The scope included the share acquisition, real-estate takeover and a supply agreement with an earn-out component, as well as the controlling mechanisms required to make the agreement operational after closing.
